For hospital managers, how to apply good management methods to solve problems flexibly is a topic worthy of discussion. Taking a general hospital as an example, this paper introduced the application of on-site management methods. The root causes were explored through checking the standards, looking at the scene, following the process, doing interviews, using analyzing tools including value flow chart. Problem rectification and work implementation were promoted effectively from five aspects of resource management. The defect rate of medical waste management was reduced from 23.0% before rectification to 4.7%, and continuously controlled within 2%. The effect of the rectification was achieved.

医院后勤管理具有客观性、特殊性、不可停顿性等特点[1]，多数医疗机构仍停留在粗放、经验式管理模式上，管理体系不健全、管理方法不完善[2]，后勤社会化改革后，后勤职工与医院的关系更为松散[3]，这些都对后勤管理者提出了新的要求。如何适应医疗机构发展不断提升后勤管理能力，是医院后勤管理人才培养的重要课题。本文以某综合性医院为例，分享在医疗废物规范化管理实践中呈现的现场管理思路和方法，为医院后勤管理者解决类似问题提供思路。

医疗废物是医疗卫生机构产生的具有直接或者间接感染性、毒性以及其他危害性的废弃物[4]。无论是常规医疗废物抑或疫情相关医疗废物，都是不容忽视的院感管理环节。加强医疗废物分类收集、安全暂存、及时运输和无害处置，是防控院感防控效果的重要保障，也是生态环境污染防治的重中之重。为进一步做好医疗废物管理工作，我院成立了医疗废物专项工作组，并确定了改进目标：至2020年3月31日，医疗废物管理缺陷率控制在4.9%以内，至2020年7月31日，医疗废物管理缺陷率控制在2.6%以内。医疗废物管理缺陷率=缺陷数/质量关键点总数×100%(梳理质量关键点总数共46个)。

测量分析

废物规范化管理改进小组成员跟踪了28个科室，通过看现场、跟流程、做访谈发现共性问题31个(146例次)，并对部分问题开展快速整改。
