【摘  要】在经历规模高速提升过程后，市场的波动和竞争的加剧对企业内部运营质量提出了更高的要求，高速发展带来的大量库存占用和库存结构不合理是阻碍内部管理提升的首要问题。论文以徐工重型公司为例，通过对存货分析、清理、规范和提升几个阶段的探索，形成了防控一体的企业精益化存货改善管理平台，实现效率和管理水平提升。

【Abstract】After experiencing the process of high-speed scale upgrading， the market fluctuation and intensified competition put forward higher requirements for the internal operation quality of enterprises. The high-speed development brings a lot of inventory occupation and unreasonable inventory structure， which is the primary problem that hinders the improvement of internal management. This paper takes Xugong Heavy Industry Company Limited as an example， forms a lean inventory improvement management platform integrated with prevention and control through the exploration of several stages of inventory analysis， cleaning， standardization and promotion， thus improving efficiency and management level.

1 引言

工程机械行业受全球经济形势及国家宏观经济政策影响较大，市场波动频繁，但整体需求量在波动中持续提升，行业国内外强手如林，竞争日趋激烈，产品更新换代速度越来越快。即使近十年公司在精益生产和信息化方面持续加大投入，但高增长中突然的市场起伏，排放标准的快速提升，市场竞争的白热化，多种综合因素导致公司生产各环节大量呆滞、周转慢及无效库存，占用场地和资金，影响质量和效率。该问题在高增长、高产量时无暇顾及，市场形势不好，产量下降后成为影响运营质量的焦点。

2 公司存货现状

2.1 存货的概念

存货是指企业中所储备的所有物料和资源。企业的存货构成因企业不同而异，制造型企业的存货主要由劳动力、机器设备、运营资金以及原材料、在制品和产成品构成。论文研究的存货是传统概念上与企业产品的产出有直接关系的物料以及组成产品一部分的物料[1]。
